How Green Earth LLC cut costs by automating parts inventory across irrigation, drainage, and lighting

A behind-the-scenes look at the system Green Earth LLC built to eliminate manual inventory management and speed up every irrigation, drainage, and lighting job.

At Green Earth LLC we run three technical divisions that all live and die by parts: irrigation, drainage, and outdoor lighting. For years, knowing what we had on the shelf — and what needed to be ordered — was a person's full-time job. That person was good at it. But the moment they were on PTO, helping a crew, or stuck on the phone with a supplier, the rest of the company felt it. Trucks rolled out short. Jobs paused for a $4 fitting. POs got duplicated.

So we built our own system to fix it. This is what changed.

The problem we were actually solving

It was never really about the parts. It was about the time and decisions wrapped around the parts. A foreman walking back to the shop mid-install. A purchaser keying the same SKU into a spreadsheet twice. A truck that quietly ran out of poly fittings two weeks ago and nobody noticed until the install was already on site. Every one of those is a small leak, and across three divisions running multiple crews a day, the leaks added up to real money.

What the new system does

The core idea is simple: every part has a home, every movement is scanned, and every checkout is assigned to either a truck or a job. No paper. No 'I'll log it later.' The crew member pulls out their phone, scans the bin, picks a quantity, and assigns it. The on-hand count updates in real time and the part is now officially tied to that truck or job.

On the back end, the system watches our usage patterns and tells us what to reorder before we stock out — instead of after. Purchase orders are built from real demand, not gut feel. When a PO is received, the receiving flow matches it line-by-line against what was ordered, so partial shipments and short-ships get caught the day they happen.

What changed for our irrigation division

Our irrigation crews were the first to feel it. Spring start-ups and fall blowouts are spiky — demand for valves, heads, poly, and controllers does not look like a flat line, and our old reorder thresholds always lagged the season. With automated forecasting, we now stage parts ahead of the rush instead of chasing them mid-week. Truck-level inventory means each irrigation tech leaves the yard with exactly what their day looks like, and we can see at a glance which truck a part went to if we need to pull it for a higher-priority install.

What changed for outdoor lighting

Our outdoor lighting work is the other side of the coin. Lighting installs are precision jobs — the wrong transformer, the wrong fixture finish, or a missing connector turns a half-day install into a return trip. By assigning every checkout to a specific job, our lighting crews now stage fixtures and wire by project, not by guess. The shop knows what is committed where, and the designer knows what is actually in stock before promising a finish to a customer.

What changed for drainage

Drainage is the least glamorous of the three and the easiest to under-stock, because the parts are bulky and unsexy. Catch basins, pop-ups, fittings, fabric. With automated reorder suggestions tied to real usage, we stopped over-buying things we did not need and stopped running short on the boring items that actually hold up a job.

The headline result: we stopped needing a dedicated inventory person

This is the change that surprised us. We did not set out to eliminate a role — we set out to make a hard job easier. But once every movement was scanned and every reorder was suggested automatically, the day-to-day load on a dedicated inventory manager basically disappeared. That capacity got redeployed into work that grows the company instead of work that just keeps it from leaking.

What we would tell another contractor

If you run multiple technical divisions and you still manage parts on a spreadsheet or in someone's head, the cost is bigger than you think. It is not the parts. It is the trips, the duplicate POs, the stalled installs, and the one person you cannot afford to lose. Automating it does not require a giant IT project — it requires committing to scan every movement and assign every checkout. Everything else follows from that.
